Vapi is worth it if you have an engineer who wants control of the whole voice stack: swapping models, owning telephony, bringing your own API keys. Skip it if you read $0.05 a minute as your all-in price, because verified July 29, 2026, that figure is Vapi’s hosting fee only and every model cost sits on top of it.

What Vapi actually costs

This is where most buyers get it wrong.

Vapi’s self-serve tier is Build: usage-based, no monthly platform fee. The number on the page is $0.05 per minute (verified Jul 29, 2026). That’s Vapi’s hosting cost, and the pricing table says so plainly: “Excludes Model Provider Costs.” Speech-to-text, the LLM and text-to-speech bill at cost, or at $0 if you bring your own API keys. Telephony is separate again. Your bill is four or five numbers stacked, not one.

Scale is an annual contract with a fixed platform fee and committed volume. It buys volume-based rates, SOC 2, PCI, SSO, RBAC, data residency and a support SLA, at a price Vapi doesn’t publish.

What does that add up to in production? Bland, a direct competitor with the obvious interest, publishes the arithmetic on its own pricing page: add a typical LLM, Deepgram-class STT, ElevenLabs or OpenAI TTS and Twilio, and “most production stacks” land at roughly $0.13 to $0.30 per minute on Vapi (verified Jul 29, 2026). A Trustpilot reviewer with no such interest, Isadora, December 2025, put her own average at “0.17 to 0.50 depends on your setting.”

That’s three to six times the sticker. It isn’t a scam. The pricing page says “model costs are passed on to customer” in bold. But it’s the most common complaint about Vapi, and it’s why a developer pricing a 3,000-minute-a-month support agent in December 2025 put Vapi at ~$370–500+/mo against Retell at ~$275–320/mo, with Vapi’s line annotated “feels unpredictable with add-ons.” Those are his pre-purchase estimates, not a bill he paid. Isadora’s actual complaint wasn’t the number, it was the page: “miss leading its just for platform if you add LLM’s it will cost High.” A commenter in the July 2025 “Expensive Vapi” thread said the mild version of the same thing, which is somehow worse: “I’m kinda lost when it comes to vapi’s pricing page. Just checked it out and it doesn’t really look straightforward, even mentions some hosting-related fees.”

The flip side gets underplayed: bring your own keys and the model line goes to zero on Vapi’s invoice. Of the four rival pricing pages we read on July 29, 2026, none offers that. Retell resells the model layer at its own component rates, Bland folds it into one per-minute number, Synthflow publishes no rates at all, and LiveKit’s route to the same outcome is its open-source stack, which costs you engineering instead. If you already hold volume-discounted contracts with OpenAI and ElevenLabs, that inverts the whole comparison at scale.

What Vapi does well

Control the others don’t offer. ✔️ Model choice, provider choice, telephony down to the SIP layer, your own API keys. The developer who spun up Retell, Vapi and Plura over one weekend in July 2026 put it exactly: Retell got a demo running faster, but “Vapi had me working harder as I was able to create the call flows and even reach the telephony level.” (r/AI_Agents)

Builders keep coming back to it. ✔️ In the same thread, a commenter posting under an agency handle, so read it with that in mind: “Retell is great for quick wins… But if you expect some heavy lifting long term, Vapi is worth the effort because it just gives you that flexibility to tweak things as your needs evolve.” Even inside a July 2025 thread titled “Expensive Vapi ai agent,” the most substantive reply came from Hugo, who runs a voice-AI YouTube channel and an agency that builds on these platforms, so weight it accordingly: “Vapi is by far the best solution for simplicity but yea $0.05/minute is hefty (+ AI cost).” His alternatives, Pipecat and LiveKit, he priced at “closer to $0.01/minute (+ AI cost)” — and noted they “all take coding.” (r/AI_Agents)

Enterprise buyers have signed. ✔️ The pricing page carries Amazon Ring, Intuit, ServiceTitan and New York Life as logos, beside a banner announcing a $50M Series B (the company’s own claim, verified Jul 29, 2026). Those are procurement departments that run security review.

No monthly floor. ✔️ Bland charges $299/mo on Build; Synthflow starts at $30,000 a year. Vapi’s Build tier has zero platform fee, so a low-volume agent costs the minutes and nothing else.

Where Vapi falls short

Latency is the most convergent complaint we found. ❌ It turns up in places that don’t cite each other. David Hartmann on Trustpilot, March 25, 2026: “Out of all the Voice AI platforms i tried this was the worst one… the latency of the models is bad. Theres a 3-5 second pause after each turn.” Samuel Dane, three days later: “the AI quality is pretty bad, lags a lot and does not act according to the prompt.” G2’s highlighted con puts numbers on the same thing: “The single worst thing about VAPI is the latency! It’s not predictable. Sometimes the latency is within 800-1000ms and sometimes it goes upto 4-5s.” We could only read that one through Google’s rendering of the G2 listing, because G2 blocked our fetch twice (relay noted, Jul 29, 2026). Some of this is configuration. A slow LLM plus a slow TTS is a slow agent, and Vapi will happily let you pick both badly. But “you configured it wrong” is a thin defence for a platform whose entire pitch is configuration.

The dashboard loses your work. ❌ Two Trustpilot reviewers, eight months apart, describe the same failure. Manny Esposito, May 2025: “If you try to modify a field in an assistant in the dashboard, and save it, like 50% of the time it won’t save.” Eduard, January 2026, at length: change a field at the bottom of the page and “whatever has been changed in the top of the page is gone… There is no button to save your work in the meantime so everything becomes fragile and live.” Config that doesn’t persist is not a cosmetic bug on a product you buy for its config.

Self-serve support is poor. ❌ Build-tier support is Discord and email with no SLA (verified Jul 29, 2026), and Trustpilot’s 1-star pile is dominated by it. James, December 11, 2025: “VAPI has cost us $50k in damages so far from downtime caused by bugs.”

The refund story is worth spelling out, because it’s the one place our sources cross-check each other. An r/vapiai poster in August 2025 wrote that he had spent over $1,000, been promised a refund, and heard nothing for weeks. The top comment dismissed him — “Fake post. OP has zero account history” — and a commenter identifying as part of the Vapi team asked for his org ID by DM. We’d have left it at that, except the same allegation sits on Trustpilot from a different account in the same month: a US realtor, August 11, 2025, “They are stolen over $1000 from me with a refund promised but have been waiting and asking for weeks.” Two names, two platforms, one story. That isn’t proof Vapi did anything wrong, and we can’t adjudicate a billing dispute we weren’t part of. It does mean “fake post” is no longer the obvious reading. (r/vapiai)

The Trustpilot score is bad, with an asterisk. ❌ Vapi sits at 2.4 out of 5 across 15 reviews, 67% of them 1-star (verified Jul 29, 2026), on an unclaimed profile that has never solicited reviews. Retell reads 4.9 across 816 the same day, but Retell solicits those reviews and Vapi doesn’t, so the two numbers aren’t measuring the same thing. Our Retell review has the receipts. Fifteen is a sample you shouldn’t over-read. Two things survive the discount. Nine of the fifteen landed in the last twelve months, so this isn’t a stale 2024 profile nobody has revisited. And the complaints repeat: latency, support, pricing opacity.

Compliance is priced for enterprises only. ❌ A HIPAA BAA costs $2,000 a month as an add-on, on top of usage, on either tier (verified Jul 29, 2026). LiveKit signs a BAA on its $500/mo Scale plan the same day. Vapi’s add-on alone is four times LiveKit’s whole plan, before a single minute of usage. For the dental practices and small clinics every AI-receptionist listicle targets, that’s disqualifying.

Who should skip Vapi

Skip it if you’re not a developer. That isn’t a soft warning. The cleanest line in any thread we read, r/AI_Agents, July 2026: “if you are asking which is easier for non engineer, retell’s softer landing. vapi kind of assumes you can code.” Nobody in that thread argued.

Skip it for outbound cold calling at consumer scale. The Toronto realtor whose thread started the “Expensive Vapi” conversation called 300 people, got 170 answers, and watched his agent answer the television in the background. His verdict on his own build was “this stupid ai giving answers to background noise.” Another commenter in the same thread: “with the current state of the software I wouldn’t use it for outbound, just inbound.”

Skip it if you need a signed BAA and $24,000 a year of HIPAA add-on isn’t in the budget. And skip it if predictable billing matters more than ceiling.

Vapi is the best platform for people who want to own the voice pipeline and the worst one for people who want to buy a phone agent. Budget from $0.13 a minute, not $0.05. Bring your own model keys or the economics never work. Save your agent config twice and check it stuck. And if nobody on your team writes code, buy Retell instead. Vapi’s own users are the ones who keep saying so.
